RAND Corporation's 2025 analysis says that over 80% of enterprise AI projects fail to deliver their intended value. Closer home, we have seen that number to be in the range of 90–95%.

The technology is not to blame for this. It's all there — the models are better than ever. The platforms are far more capable than they have ever been.

The problem is structural, and it is seen in three specific places — almost every time.

Gap 2: The Readiness Gap — "Data-Driven" Doesn't Mean What You Think It Means

Almost every enterprise will tell you they're data-driven. Very few of them are actually AI-ready. The gap between those two things is where most projects go to die, about six months after the kick-off announcement.

Being data-driven means you collect data and report on it. Being AI-ready means your data is clean enough, connected enough, and governed well enough that an agent can actually act on it. Those are very different bars.

The Readiness Gap surfaces mid-build. You're three months into a supply chain agent when someone discovers that inventory data lives in four systems, two of which were never designed to expose an API. Six months of engineering time and significant goodwill, gone before a single agent ships.

Six months later, it's technically "live" but nobody's using it, and the agent is making decisions nobody can audit.

Demo agents are easy; production agents — with audit trails, access controls, exception handling, and human oversight — take months to harden if you're starting from scratch.
